Evals for Enterprise AI

A lot of AI teams are still doing this:

build prompt
try it
feel good
ship it
hope for best

That may work for demos. It does not work for serious systems.

This is why I think evals are becoming the new QA discipline for AI.

Not because evals are trendy. Because AI systems behave differently than traditional deterministic software.

And if we dont evaluate them properly, we are basically testing vibes.


Why normal testing mindset is not enough

In traditional systems, many things are easier to verify.

Input A gives Output B. You write test. You assert result. Done.

With AI systems, especially LLM-heavy systems, life is not so simple.

You may get:

  • different good answers
  • different bad answers
  • hallucinations
  • formatting drift
  • instruction-following inconsistency
  • failure only under specific context combinations

So if your evaluation method is only:

“it looked good when I tried it yesterday”

you dont have quality. you have optimism.


What evals really are

At simple level, evals are structured ways of answering this:

is this system actually good enough for what we need?

That includes things like:

  • factuality
  • instruction following
  • safety
  • routing correctness
  • tool use accuracy
  • answer relevance
  • latency and cost trade-offs

And once you move from simple prompts to agentic systems, evals become even more important.

Because now the system is not just generating text. It is making choices.


Why I call it the new QA discipline

Because the role is similar.

Good QA is not only bug detection. It is confidence creation.

Same here.

Good eval systems help teams:

  • compare prompt versions
  • compare model changes
  • detect regressions
  • understand failure patterns
  • make release decisions with less guesswork

That is serious engineering. Not prompt magic.


What changes when teams start using evals properly

1) Prompting becomes less emotional

Without evals, teams argue like this:

  • this prompt feels better
  • I liked previous answer more
  • this model sounds smarter

That is not engineering. That is taste-testing.

With evals, you can ask better questions:

  • which version improved groundedness?
  • which version reduced tool-calling errors?
  • which one fails less on edge cases?

Much better.


2) Model upgrades become safer

Every model upgrade sounds exciting.

But model change can also break:

  • formatting
  • latency budget
  • chain behavior
  • output reliability
  • downstream workflows

So evals become your release gate.

Not perfect gate. But much better than “looks fine to me”.


3) Failures become visible sooner

This is maybe the biggest thing.

Without evals, many AI failures hide in production until users notice patterns.

With eval coverage, you start seeing:

  • where reasoning breaks
  • where retrieval fails
  • where tool choice is weak
  • where prompt instructions are too brittle

That is gold for engineering teams.


What enterprise leaders should care about

If AI is touching real workflows, then evals are no longer optional nice-to-have.

Especially when AI is used in:

  • support operations
  • internal copilots
  • document workflows
  • automation pipelines
  • agentic task execution

Because now mistakes are not just funny chatbot moments. They become quality, risk, and trust issues.

And leaders should not ask only:

“which model are we using?”

They should also ask:

“how do we know this system is good enough?”


What I would apply

Practical version:

  1. define what “good” means before tuning prompts
  2. build eval sets from real failure cases
  3. compare versions systematically, not emotionally
  4. treat regressions seriously during model or prompt changes
  5. make evals part of release rhythm for AI systems

The more agentic the system becomes, the more important this gets.


Final thought

AI engineering is moving out of demo phase.

That means quality discipline also has to grow up.

For me, evals are important because they bring one critical thing back into the room:

engineering rigor

And once AI systems start affecting real decisions, workflows, and customer outcomes, rigor is not optional anymore.
